Set up the retainer as a recurring shape of work
Use timeframes to separate this period's committed work from the backlog. A retainer without a period boundary becomes an open queue, and an open queue always fills.
Agree what is in the retainer and record it
Write the included scope somewhere the team can see, not just in the contract. Most retainer creep is not a client pushing, it is a delivery team saying yes because nobody could point at what was included.
Check workload before accepting more
Look at capacity before committing to additional work in a period. Accepting on optimism is what turns a profitable retainer into an unprofitable one, and the workload view is where that is visible early.
Route out-of-scope requests as their own tasks
When a request falls outside the retainer, capture it as a separate task rather than absorbing it. That gives you a list to discuss at renewal instead of a vague sense that you did more than you charged for.
Report on delivery and decisions each period
Publish the same saved report each period so the client sees consistent evidence of what was delivered. Consistency is what makes a renewal conversation about value rather than about recollection.
